Measure flow, not busyness

A good metric makes delivery easier to discuss honestly. It should reveal waiting, rework, risk, and impact. It should not reward calendar theater.

Read metrics together

One metric lies easily. A small set gives context. Lead time without quality can push rushed work. Quality without flow can hide slow delivery.

Avoid reporting traps

  • Do not rank individuals by output count
  • Do not hide blocked work in averages
  • Do not measure what no one can influence
  • Do not use metrics without a review ritual
